From market pilot to global commercial channel: McDonald's self-order kiosk

McDonald's self-order kiosk began as a local pilot and became one of the group's most significant digital channels. James Wehner made the case for leading it as a global product, then designed, staffed and ran the function behind it — reaching approximately $5.5bn in annual channel revenue by the time he left.

Mandate and context

James joined McDonald's newly formed global digital function as European Product Marketer. Working with European markets, he saw something the organisation had not yet acted on: the self-order kiosk pilots running in France were not merely a local technology deployment but a global product and commercial opportunity.

At that point the kiosk was a market-level choice. There was no global product, no global commercial logic and no function accountable for either. James wrote the global case as a PR/FAQ to the Global Chief Digital Officer, setting out what the kiosk could become if led as a channel rather than deployed as hardware. Six months later he was promoted to Global Product Director, Self-Order Kiosk, and given the mandate to build it.

The strategic shift was from a French market pilot to a globally led commercial channel with its own product and commercial logic — governed centrally, configured regionally, and with genuine decision rights left in the markets that had to run it.

The customer insight that shaped the product

Evidence from the French Gen1 kiosks pointed in a clear direction. Customers using the kiosks spent longer constructing their orders. They added more sides, drinks, desserts and upgrades than customers ordering at the counter, and average order value was materially higher in the same restaurants.

That reframed the design problem. The kiosk was not a digital replica of the counter; it was a different ordering environment in which time, choice and customisation were advantages rather than friction. James therefore shaped the proposition and the architecture around upsell, recommendation and bundling logic — resisting both simple counter-replacement thinking and the pull towards unnecessary market-by-market product fragmentation.

Role, authority and accountability

As Global Product Director, James designed, staffed and ran the global kiosk product function end to end. He owned the product vision and proposition, the UX/UI strategy, the platform and integration architecture, the commercial model and the global rollout framework.

His executive contribution was to define the product and integration strategy, specify the operational behaviour the channel had to exhibit, establish decision rights between the global product and the markets, align markets, restaurant operations, product, engineering and suppliers, and own the customer and commercial outcomes. Engineering, hardware and deployment were delivered by specialist teams and partners working to that direction.

Intervention and critical decisions

A globally owned product with regional configuration. James set the framework that held one coherent product while allowing markets to vary menus, pricing, payments, promotions, languages and restaurant configuration — coherence with real local authority, rather than either a rigid global mould or a set of divergent forks.

Integration architecture designed for reuse. He set the strategy for an API layer integrating the kiosk with proprietary restaurant and kitchen systems across ordering, pricing, payments, promotions and fulfilment. Because it was designed for reuse rather than for the kiosk alone, the same ordering architecture went on to serve mobile and third-party delivery — a significant multiplier on the original investment.

Resilience specified as product behaviour. Restaurants do not stop trading because connectivity does. James specified the operational behaviour the channel required — local menu caching, order queueing, version management across a distributed estate, degraded-mode operation and integration with in-restaurant and IoT technology — so the kiosk kept taking orders under real operating conditions.

Commercial design inside the experience. Basket-building, recommendation and upsell were built into the journey to earn revenue without slowing the queue, with release decisions instrumented and data-led rather than assumed.

That combination — proposition, mandate and end-to-end ownership — is what separates a channel that compounds from a deployment that merely completes.
